Milling rough lumber flat and square, every time

Here is the skill that separates furniture that lasts from furniture that racks itself apart: milling rough stock flat, square, and true. A board from the lumberyard is almost never straight. It's cupped across its width, bowed along its length, and often twisted corner-to-corner. If you cut joints into a twisted board, every one of them fights you: gaps open up, doors won't sit, a tabletop rocks. Get milling right and everything downstream gets easier. Get it wrong and no amount of clever joinery saves the piece.
The whole process rests on one rule that never changes: you create one flat face and one square edge first, and you reference everything else off those two surfaces. Skip the order and you'll chase flat all afternoon and never find it. Follow the order and a rough board becomes true stock in about five minutes.
What you'll need
To mill one board four-square
- A jointer: to flatten one face and square one edge. No jointer? Module 2's next lesson shows the hand-plane and router-sled ways; the sequence below is identical.
- A thickness planer: to make the second face parallel to the first and bring the board to final thickness.
- A table saw (or a track saw): to rip the second edge parallel and clean up the ends.
- A reliable square and a straightedge: a combination square and a known-flat reference to check your work, not just trust the machines.
- A pencil: the most important tool here. You'll mark every face and edge so you always know what's done and what references what.
- Rough stock cut oversize: length, width, and thickness all a little proud of final size, so milling has material to remove.
Before anything spins, cut your parts roughly to length first: a little long. A short board is far flatter than a long one over the same twist, so breaking a 2-metre board into two 900mm parts can turn an un-millable board into two easy ones.
The four faces, in order
Every board has four surfaces to true: two faces and two edges. You do them in a fixed order, and each step references the one before it. This is the sequence: memorise it, because it never changes.
- Face 1: flatten one face on the jointer. Find the way the board rocks and set it on the jointer bed so it doesn't teeter. Take light passes, using downward pressure over the outfeed table (never pushing down hard over the cutter). After a few passes, stop and look: when there are no more shiny high spots and no dull low spots, the whole face has been cut, it's flat. Draw a large squiggle across it. This is your reference face; it touches a machine table for every step after this.
- Edge 1: square one edge to that face. Stand the board on edge with your reference face pressed firmly against the jointer's fence. Run it through until the edge is fully cut. Because the face was flat and the fence is 90°, this edge is now square to Face 1. Mark this edge with a single caret pointing at the reference face, so you remember the two true surfaces and their relationship.
- Face 2: plane the second face parallel. Move to the thickness planer. Set the board reference face down on the planer bed and let the machine cut the top face. The planer references the flat bottom, so the new top face comes out perfectly parallel, and now the board is a consistent thickness. Take it down in light passes until you reach final thickness.
- Edge 2: rip the last edge parallel. At the table saw, put your squared reference edge (Edge 1) against the fence, good face up, and rip the opposite edge to final width. Now all four surfaces are true: two flat faces, parallel to each other; two square edges, parallel to each other. Trim the ends square to finish and the board is four-square.
That's it: that's the entire craft of milling. Flat face, square edge off that face, parallel face off the flat one, parallel edge off the square one. Do it in that order, reference off your marked surfaces every time, and a rough, twisted board becomes stock you can trust to build with.
Read the board before you switch anything on. Sight down its length for bow, lay it on a flat table and press the corners for twist, and look across the width for cup. That tells you which face to flatten first: always start with the face that rocks the least, so you remove the least material. And never flatten a face on the planer: the planer's rollers press a warped board flat as it passes, and it springs right back curved on the other side. Only the jointer (or a hand plane / router sled) makes a face truly flat.
The mistakes that leave stock twisted
1. Wrong order. The single most common error is trying to thickness-plane a rough board first to "get it flat." You can't: the planer only makes the top parallel to the bottom, so a banana goes in and a thinner banana comes out. Flatten a face on the jointer first, always.
2. Not referencing your marked surfaces. Once you draw the squiggle and the caret, they are law. The reference face goes against every table; the reference edge goes against every fence. Flip the board to a random side "just for this cut" and you throw away all the square you built.
3. Milling everything to final size in one session. Freshly milled wood moves as its inner moisture re-balances. Mill your stock close to size, let it sit overnight, then take the final passes the next day. Skip the wait and a dead-flat board can bow before you've cut a single joint: which is exactly why the next lesson is "why you mill twice."
Grab the roughest board you own. Before you cut anything, write down its three defects: how much bow, how much cup, how much twist, and decide which face you'll flatten first and why. Then mill it four-square using the sequence above, marking the reference face and edge as you go. When you're done, lay it on a known-flat surface and press each corner. No rock? You've got it. That single true board is the foundation every project in this course is built on.
